4. Characteristics of production planning
(1) production planning is also two problems
One is timeliness and the other is correctness, which is a bit like statistics.
The assessment of timeliness can also become the requirement of the procedure. When the planning group receives the sales plan and the order from the sales department, it must be expanded into the material plan and production plan within half an hour, and no mistakes can be made within half an hour.
If the production plan is completed in one day, the sales department is in a hurry to ask for the goods, and the workshop is in a hurry to deliver the goods, of course, it is easy to make mistakes.
One is accuracy and the other is time, because the faster it is, the better it is for the production department and material department, and the slower it is, the worse it is.
Case 5
One company got the order on Friday, but it was ready to leave work, so it decided not to deal with it, leaving it for Monday. Later, in response to this problem, it was specially stipulated that all orders received after work on Friday should be handled, and even on Saturdays and Sundays. What should we do? Keep people on duty, because the production line is running 24 hours, so we need to keep people on duty. No one was on duty. He said that I had a rest on Saturday and Sunday and planned to do it on Monday. It would be two days late, which would be fatal to the production department and materials, especially when the order was urgent.
(2) New product testing
New product testing should belong to the R & D department, and it should be put into the R & D department for assessment. In other words, the assessment of the whole R & D department requires the results. If the test is not good, the new product is bad or has problems, that is the problem of the R & D department.
In addition, the R & D department has another assessment, that is, if the product is developed, is it good to manufacture? Can quality be controlled? Can materials be bought? All these have to be examined.
Our assessment of the R & D department is that when he develops a product, he has to go to the production line to guide the production. Only after the normal production of the product can the R & D work be completed. Therefore, the testing of new products is here, and it has been turned into mass production. Only in this way can we say that the research and development of this product has been completed. Otherwise, only one sample can be produced.
There are two main points for every post to have a goal
① What does this position do?
② ② To what extent is it helpful for the company?
This level is his goal. Some jobs don't know what level they can achieve, which seems to have no impact on the company. All posts without goals should be removed, and the redundant posts have no goals.
(3) Features of the plan
a. Predictability and feasibility
b. Guidance and variability
When you make a plan, you must think about what may happen. If you don't think about anything, it's not called a plan.
For example, someone has made a plan for his work today, what he will do at eight o'clock, what he will do at nine o'clock, what he will do at ten o'clock and what he will do at eleven o'clock. The plan is not very feasible. If someone comes and interrupts for half an hour, his whole plan is in a mess.
How to do with high feasibility? Leaving half an hour to an hour in the morning and half an hour to an hour in the afternoon as mobile time is more feasible.
It's also important if it works. Some plans are magnificent, but they can't be done without enough resources and personnel. Therefore, we should take these into consideration.
A plan must be changeable. If it is immutable, it is not called a plan. Therefore, although the plan does not change quickly, it still needs to be planned.
